Es verleiht Kultur eine Sprache und damit Menschen in Organisationen eine Reflexions- und Diskussionsgrundlage. Das Modell ist beschreibend und im Gegensatz zu vielen populären Ansätzen nicht normativ. Es ist leicht verständlich und kann einfach und flexibel eingesetzt werden.</strong></p>
<p>Zu Beginn eines umfassenden Transformationsprozesses in einem mehr als 30.000 Frau*Mann starken Industrieunternehmen betonte der verantwortliche CEO eindrücklich und wiederholend: 50% des Erfolgs bringe die Reorganisation und die Umsetzung der neuen Strategie, 50% liege jedoch in der Veränderung der Unternehmenskultur! Peter Drucker mit seiner Aussage »Culture eats strategy for breakfast« lässt grüßen.</p>
<p>Nun macht es aus unserer Sicht wenig Sinn Kulturveränderung als weiteres Projekt im Rahmen einer Veränderung auf- und umzusetzen, ganz nach dem Prinzip: Ist-Kultur analysieren, Leitkultur definieren und »Go« (siehe dazu <a href="https://www.synnecta.com/unternehmensleitbilder-in-zeiten-hybrider-gesellschaften/">»Unternehmensleitbilder in Zeiten hybrider Gesellschaften«</a>). Warum?</p>
<p>Kultur ist einerseits allgegenwärtig und manifestiert sich permanent in unserem Fühlen, Denken und Handeln und somit in der Kommunikation, Zusammenarbeit und Führung von Organisationen. Andererseits ist Kultur wenig greifbar, ständig im Fluss und ihre Wirkung den Handelnden oft nicht bewusst. Vieles liegt im Zwischenmenschlichen verborgen und ist Teil der Beziehungen beteiligter sozialer Akteure. Subjektive Wahrnehmung und Interpretation der Individuen und sozialen Gruppen haben einen Einfluss auf das Erleben der Kultur. Zudem spielt der aktuelle Kontext eine wichtige Rolle. Folglich gibt es weder »die« oder »die richtige« Kultur für alle in einer Organisation, noch lässt sie sich im mechanistischen Sinne planmäßig transformieren.</p>
<p>Kultur und kulturelle Muster werden am besten über Reflexion und im gemeinsamen Diskurs erkannt und verstanden. Dies verlangt nach Worten und einer gemeinsamen Sprache sowie Möglichkeiten der Differenzierung. Nun existieren bereits viele Kulturmodelle, die man für diese Übung nutzen kann. Häufig beinhalten sie jedoch einen normativen Entwicklungsansatz (z.B. Spiral Dynamics oder auch das von F. Laloux in »Reinventing Organizations« beschriebene Stufenmodell).</p>
<p>Rüdiger Müngersdorff entwarf deshalb ein nicht-normatives Kulturmodell, basierend auf fünf kulturellen Aspekten bzw. Dimensionen, welches zunächst in einer SYNNECTA-internen Projektgruppe weiter ausgearbeitet wurde. Es kann im Gespräch mit Einzelnen und kleinen Gruppen ad hoc oder strukturiert in Workshops und Großveranstaltungen eingesetzt werden. Im Rahmen eines umfassenden kulturellen Transformationsprozesses mag es als grundlegendes Modell dienen. Inhaltlich-sprachlich sowie methodisch-prozessual lässt es sich kundenspezifisch anpassen. Wir konnten damit in unterschiedlichen Organisationen bereits vielfach positive Erfahrungen sammeln.</p>
<p>Darüber hinaus entwickelten wir unser Ursprungsmodell mit Partner*innen aus verschiedenen HR- und OE-Bereichen der Bosch-Gruppe weiter. Nach mehreren Iterationsschleifen in einem sieben-köpfigen Team (s.u.) setzt sich das »Spektrum der Balance« Kulturmodell nunmehr aus sechs kulturellen Aspekten zusammen:</p>

Die Modelle wurden bisher strukturiert in Workshops, Großveranstaltungen und im Rahmen von Open Office Veranstaltungen eingesetzt. Dafür existieren unterschiedliche Dramaturgien.</p>
<p>In einem nächsten Schritt der Co-Creation mit unseren Partner*innen ist angedacht kontextspezifische »Kulturbalancen« zu definieren und zu beschreiben (z.B. Kulturbalance »Digitale Transformation«), die als weitere Reflexionsmöglichkeit für Mitarbeiter*innen und Führungskräfte in Organisation dienen können.</p>

Auffällig dabei, es geht immer um die Mindsetarbeit des einzelnen Mitarbeiters. Aber kann man durch die Summierung der Veränderung individueller Mindsets wirklich eine Organisationskultur bewegen?</strong></p>
<p>Die sich derzeit durchsetzende Arbeit am Mindset konzentriert sich vor allem auf individuelle Muster der Wahrnehmung, Bewertung und Beurteilung von Situationen. Mit vielfältigen Methoden werden Individuen die Möglichkeit gegeben, eigene Prädispositionen in der Begegnung mit der Welt zu erkennen und zu verstehen, wo diese Vorannahmen hilfreich sind und auch wo sie das Feld möglicher Antworten auf die Herausforderungen der Welt einschränken. Dieses Vorgehen hat sich in Coachingsettings als sehr hilfreich erwiesen. Und so ist die Arbeit an einem individuellen Mindset auch ein Baustein in der Arbeit von <a href="https://www.myndleap.com/" target="_blank" rel="noopener noreferrer">MyndLeap</a>. MyndLeap geht aber darüber hinaus.</p>
<p>Der Begriff Mindset ist in der Mentalitätsforschung verankert. Hier wurde verstanden, wie sich die Einstellungen, Wahrnehmungen und Wertungen sozialer Schichten in Bezug auf Situationen und Ereignisse unterscheiden, was gravierende Auswirkungen auf die jeweilige Stellung innerhalb der gesellschaftlichen Strukturen hat. Auch hierdurch wird die Durchlässigkeit der gesellschaftlichen Schichten vermindert (ein Aspekt, den SYNNECTA in den eigenen Diversitätsansätzen verankert hat). Dieser Arbeitsansatz wurde dann auch auf das Verständnis unterschiedlicher Lebensräume und Nationen ausgedehnt und ist bis heute Grundlage der Modelle interkultureller Zusammenarbeit.</p>
<p>MyndLeap ist sich dieser Verankerung der Mindsetarbeit in primär kollektiv gedachten Prädispositionen bewusst und hat sich so auch auf Arbeitsformen konzentriert, die es möglich machen, kollektive Wahrnehmungs- und Bewertungsmuster zu erkennen und Chancen zu deren Beeinflussung zu öffnen. MyndLeap kann so effektiv kollektive »Mindsets« wahrnehmen und Arbeitsformen zur Verfügung stellen, die es Kollektiven ermöglichen, den jeweiligen Nutzen und die Begrenzungen dieser kollektiven Prädispositionen zu erkennen. Und wie in jeder Kulturarbeit öffnet das Bewusstsein die Chance zur Veränderung und Entwicklung. MyndLeap stellt so der eher psychologisch orientierten Mindsetarbeit eine soziologisch fundierte Perspektive zur Seite und bietet damit die Chance zu einer effektiven Arbeit an der Kultur eines Kollektivs, einer Organisation.</p>
<p>(In der Organisationsentwicklung ist die von Didier Eribon und Annie Ernaux angestoßene Verschiebung von einer dominant psychologischen Perspektive hin zu einer soziologisch politischen Perspektive noch kaum angekommen. Dabei bietet diese Perspektive für die Anstrengungen einer transformativen Kulturarbeit und speziell einer wirksamen und effektiven Erhöhung der Diversität in Organisationen eine große Chance.)</p>

<p><strong>Everyone</strong> knows that an organization's viability for the future is decided by its ability to react and adapt to fast and fundamental changes to its conditions.</p>
<p><strong>Many</strong> know how organizations can be modernized, transformed or »reinvented«; many know how to develop a vision full of meaning and significance, how to initiate personal responsibility and establish a culture shaped by trust – the basis for creativity, innovation, speed and agility.</p>
<p><strong>Few</strong> recognize their organization as potential, a living organism with a proper soul and intention to unfold its mission in the world.</p>
<p>Finally, <strong>some</strong> businesses have really created organizations for a modern age that is viable for the future, that meet the requirements of the people and our shared environment on the earth.</p>
<p>The businesses of a modern age viable for the future are said to have attributes like an integral use for all stakeholders, a significant and emotionally binding object of the venture, sustainability, creativity, innovation, personal responsibility, teams that know how to lead themselves, a comprehensive approach, modern spatial concepts and flexible use of time, networked working and direct communication terrifically supported and shaped by digital technology, lean, speed and agility – in different degrees and combinations.</p>
<p>Different groups of companies are dominantly named in current discussions on New Leadership – New Organizations. One the one hand, the <strong>cult enterprises</strong> keep cropping up, including Apple, Google, Amazon, Facebook, which are all at the very top of the list of most admired companies (Hay Group/Fortune). On the other hand, we keep hearing from the <strong>sustainably successful classics</strong>, such as Gore, Semco, Morning Star, dm – drogeriemarkt, and the <strong>»Teal Organizations«</strong>, that have been celebrated in recent literature, e.g., FAVI and Buurtzorg. Finally, we come across initiatives like the team WIKISPEED – a car manufacture that started as a single project with volunteers only and has the potential to revolutionize the entire automobile industry.</p>
<h4>Creative and initiative personalities create new organizations around a technological paradigm shift</h4>
<p>A company like Facebook, which has only been active since 2004, develops its culture without being tied into a long company history. It develops this culture together with similarly minded digital natives in order to fulfill its mission to give people the potential to communicate, to make the world more open and to connect.</p>
<p>Personalities like Steve Jobs, Larry Page, Jeff Bezos and Mark Zuckerberg for the American cult ventures and Wilbert Lee »Bill« and Genevieve Gore, Ricardo Semler, Chris J. Rufer, Götz W. Werner for the classics, as well as Jean Francois Zobrist, Jos de Blok and Joe Justice are integral to the individuality and mission of their organizations, their companies.</p>
<p>It is clear that founders give a company its soul. For example, the attitudes and convictions of <strong>Bill and Genevieve Gore</strong> still shape the culture of their company. They established their business in 1958 and initially operated from the basement of their private house. By now, there are 10,000 associates worldwide in a flat organizational structure without an instructive hierarchy who work with technological innovation and success in multi-disciplinary teams. They do so in manageable business units in order to ensure direct communication. »No ranks, not titles« is alive, even though today's actual business cards do bear titles, like »Global Leader« for a given division and others. The sustainable success of the company is greatly supported by the strong reduction in hierarchical culture and one-on-one communication at eye level by Gore. These same factors can, however, also limit the company, for example when <strong>Gore</strong> expands into other countries, such as China, where a stronger hierarchical orientation is culturally ingrained.</p>
<p><strong>Joe Justice</strong> emerged in 2008 as the founder of a new generation, when he established his <strong>Team WIKISPEED</strong> as an organization that grew out of a blog about a technologically exciting challenge. One of this organization's founding elements is utterly voluntary participation.</p>
<p>In 2008, he participated in the »Progressive Automotive XPrice« competition and gained shared tenth place in this global competition against the giants of the automobile industry. Prize money of 10 million US Dollars was awarded in this initiative supported by the US Department of Energy. Competitors had to meet the challenge of building a car that was able to travel for 100 miles (160.9 kilometers) in real traffic conditions on one gallon (approx. 3.8 l) of fuel.</p>
<p>He began alone and reported his progress and obstacles in a blog. This way, he found 44 volunteers in four countries, who worked together to create a prototype for the competition within three months. Team WIKISPEED achieved a »sensational« development cycle of seven days, where the traditional automobile industry takes years. Joe named three enablers for this incredible speed: Agile, Lean and Scrum.</p>
<p>Development takes place in modules in separate teams. Every task is completed in pairs, so that knowledge is shared on the spot and time-consuming training can be avoided. All programs and tools that are used, which did not even exist ten years ago, are »open source«.</p>
<p>Use of material is kept to a minimum and waste is avoided. Visualizations of the processes immediately reveal inefficiencies and allow for their removal. The use of the project framework Scrum, which has proved itself in software development, made it possible to be stunningly fast in the development of an automobile prototype.</p>
<p>Team WIKISPEED now has 1000 members in twenty countries, building and selling cars. All participants provide their work and knowledge free of charge; any attained profit is distributed among the community.</p>
<p>With his passion and the belief that it is possible to achieve decidedly more environmentally viable mobility, Joe Justice found similarly minded people. The realization of a cooperation that relies on »sharing«, the digital options applied to permanently connect the scattered teams and ensure exchange as well as the transmission of methods and tools from software development to traditional heavy industry are elements of this rapid success. However, a public call for support suggests that Team WIKISPEED has reached its limits and that the community will have to provide new impulses in order to continue its success story. Environmental awareness, passion, volunteering, knowledge sharing: these are the striking features of a new generation of founders. The consistent application of freely available tools and agile working with lean concepts and the SCRUM project framework are the striking elements of equivalent modern organizations. Joe Justice is striving for his model to also be put to use in finding solutions for great issues of society such as tackling epidemic disease.</p>
<p>How, though, can traditional, hierarchical companies be modernized: companies which were not placed into a New Era by their founder and entrepreneur, but which have a long history and were established at a different time into completely different conditions?</p>
<p><strong>FAVI</strong> is a successful subcontractor and automotive supplier. The company was established in 1957. In 1980, <strong>Jean-Francois Zobrist</strong> attained the post of »directeur général«; he would remain in this responsible position for 29 years. FAVI was successfully transformed to provide toom for personal responsibility, ownership and a comprehensive concept as described by Frederic Laloux in his inspiring book: <em>Reeinventing Organizations, A Guide to creating Organizations inspired by the next stage of human consciousness</em> (Brüssel 2014).</p>
<p>Zobrist faced a company with five hierarchical levels and many processes and functions, mechanisms that were exclusively concerned with employee control. Zobrist spent some months attempting to prepare his leadership team for changes, experiencing vehement resistance.</p>
<p>For nine months after he had taken over the management, he visited the production line every day, spoke to every one, asked many questions, but was also glad to answer all questions put to him; he tried to take his managers with him on his journey of modernization, but did not succeed. Then, he addressed his entire work force. He shared his conviction that the way in which the people in the factory were managed and controlled is unworthy and his belief that they deserved a different treatment, that they deserved trust. He announced concrete changes, including the removal of clocking, adaptations of the salary system to fixed salaries, opening the store and trusting that every one will take what they need for their task as well as the abolition of a separate canteen for managers.</p>
<p>He acknowledged that he himself did not know the exact shape that operative work should take in the future and invited every member of his audience to take part: »I suggest that together we learn by doing, with good intentions, common sense, and in good faith.« (Zobrist, La belle histoire de FAVI, p.38, cited in Laloux Frederic, <em>Reeinventing organizations</em>, p.273)</p>
<p>The managers opposed these changes vehemently. Zobrist made it perfectly clear that he was not going to go back on any of his decisions, but confronted them with the next step of transformation: the introduction of self-leading teams. As this meant that there would be no more management positions, he gave »security in insecurity« to his managers: Nobody will be let go! There will be no salary cuts!</p>
<p>Everyone was challenged to take a look around and find or create a meaningful role. Once he had abolished management roles and introduced personal responsibility, Zobrist gave no further orders, but invited the employees to develop sensible solutions, an expedient structure without hierarchy and practicable methods of operation.</p>
<p>Zobrist had gained a lot of trust as a person during the first months and all the measures he introduced reflected this value in the entire organization. In this case, a credible, initiative personality successfully transformed an existing organization and gave a new soul to a company. Yet, we do have to acknowledge the fact that FAVI is a company with 400 employees in one single location.</p>
<p>The examples above sketch out three initial criteria for successful transformations and radical renewals of a company.</p>
<ol style="padding-left: 30px;">
<li style="padding-bottom: 20px;">Success is significantly linked to the personality, intentions and values of the entrepreneur and/or the CEOs, as well as of course to how they translate this into their concrete Change Leadership.</li>
<li style="padding-bottom: 20px;">The second key to a successful transformation are clear, consistent and »lastingly« reliable structures of power and decision-making.</li>
<li>The third factor of success is the decision to actively mobilize a management coalition that is not conceived in terms of hierarchy for the change. This would be a management coalition that does not target the »upper« managers, but people on all levels and from all areas. These are people who recognize the need for change, who understand the soul of their company and can bring others to resonate with this.</li>
</ol>
<p>It is intriguing to see whether traditional large-scale enterprises are able to fulfill these conditions.  There remains one prevailing question: How will it be possible to pick up on and realize these keys to success for a radical modernization in such a way that they can even be applied to traditional and hierarchical companies with complex structures, power functions that are divided and subject to temporal limits, and a long history?</p>

<p><strong>Jeder</strong> weiß, dass die Reaktions- und Anpassungsfähigkeit an die sich schnell und grundlegend verändernden Bedingungen über die Zukunftsfähigkeit der Unternehmen entscheidet.</p>
<p><strong>Viele</strong> wissen, wie Unternehmen modernisiert, transformiert oder »neu erfunden« werden können; wie eine bedeutungs- und sinnvolle Vision entwickelt, Selbstverantwortung initiiert und eine Kultur etabliert werden kann, die von Vertrauen geprägt ist, die Voraussetzung für Kreativität, Innovation, Schnelligkeit und Agilität ist.</p>
<p><strong>Wenige</strong> erkennen ihr Unternehmen als Potential, als einen lebendigen Organismus, der mit Seele und eigener Intention einen Auftrag in der Welt entfalten will.</p>
<p>Und <strong>einige</strong> Unternehmen haben tatsächlich Organisationen für eine zukunftsfähige Moderne geschaffen, die den Anforderungen der Menschen und unseres gemeinsamen Lebensraumes der Erde gerecht werden.</p>
<p>Den Unternehmen der zukunftsfähigen Moderne werden in unterschiedlichen Mischungen und Ausprägungen, Attribute wie ein ganzheitlicher Nutzen für alle Anspruchsgruppen des Unternehmens, bedeutungsvoller, emotional bindender Unternehmenszweck, Nachhaltigkeit, Kreativität, Innovation, Selbstverantwortung und sich selbst führende Teams, Ganzheitlichkeit, moderne Raum- und flexible Zeitkonzepte, vernetztes Arbeiten und direkte Kommunikation, die grandios von digitaler Technologie unterstützt und geprägt wird, Lean, Schnelligkeit und Agilität zugeschrieben.</p>
<p>Und wenn wir nach Namen suchen, so dominieren unterschiedliche Gruppen von Unternehmen die aktuelle Diskussion über Neue Führung – Neue Organisationen. Einerseits sind es immer wieder die <strong>Kultkonzerne</strong>, wie Apple, Google, Amazon, Facebook, die alle in der Liste der begehrtesten Unternehmen (Hay Group/Fortune) ganz oben stehen, andererseits die <strong>nachhaltig erfolgreichen Klassiker</strong>, wie Gore, Semco, Morning Star, dm-drogeriemarkt, und die in der neueren Literatur gefeierten <strong>»TealOrganizations«</strong>, wie z.B. FAVI und Buurtzorg und zuletzt Initiativen, wie Team WIKISPEED, ein Autobauer, der als ein Projekt nur mit Freiwilligen gestartet, das Potential hat, die gesamte Autoindustrie zu revolutionieren.</p>
<p><strong>Kreative und initiative Persönlichkeiten gestalten neue Organisationen rund um einen technologischen Paradigmenwechsel</strong></p>
<p>Ein Unternehmen wie Facebook, das erst seit 2004 aktiv ist, entwickelt seine Kultur ohne Bindungen an eine lange Unternehmensgeschichte und entwickelt sie mit gleichgesinnten Digital Natives, um seine Mission zu realisieren, Menschen die Möglichkeit zu geben, sich mitzuteilen, die Welt offener zu machen und zu verbinden.</p>

Werner für die Klassiker, oder Jean Francois Zobrist, Jos de Blok und Joe Justice sind untrennbar mit der Individualität und Sendung ihrer Organisation, ihres Unternehmens verbunden.</p>
<p>Es ist einsichtig, dass Gründer ihrem Unternehmen Seele geben. So prägen z.B. die Haltungen und Grundüberzeugungen von <strong>Bill und Genevieve Gore</strong> noch heute die Kultur des Unternehmens. Sie gründeten ihr Unternehmen 1958 und operierten anfangs aus dem Keller ihres Privathauses. Mittlerweile sind es 10.000 Associates weltweit, die in einer flachen Organisationsstruktur ohne Weisungshierarchie technologisch innovativ und erfolgreich in multidisziplinären Teams zusammenarbeiten. Sie tun dies in überschaubaren Unternehmenseinheiten (Business Units), um die direkte Kommunikation zu gewährleisten. »No ranks, not titles« lebt, wenn auch real heute auf den Visitenkarten Titel wie »Global Leader« für die jeweilige Division und andere erscheinen. Die starke hierarchiereduzierte Kultur, die 1:1 Kommunikation auf Augenhöhe von Gore trägt wesentlich zum nachhaltigen Erfolg des Unternehmens bei, kann aber auch einschränken, wenn Gore sich in Länder ausdehnt, wie z.B. China, die kulturell eine stärkere Orientierung an Hierarchien pflegen.</p>
<p>Mit <strong>Joe Justice</strong> tritt 2008 der Gründer einer neuen Generation ins Licht, als er mit <strong>Team WIKISPEED</strong> eine Organisation gründet, die aus einem Blog rund um eine technologisch spannende Herausforderung entstanden ist und völlige Freiwilligkeit als Gründungselement berücksichtigt.</p>
<p>In 2008 nahm er am »Progressive Automotive XPrice« teil und errang in diesem globalen Wettbewerb mit den Giganten der Automobilindustrie einen geteilten 10. Platz. Das Preisgeld dieser vom U.S. amerikanischen Energieministerium unterstützten Initiative betrug 10 Millionen USD. Die Herausforderung war, ein Auto zu bauen, das mit einer Gallone (ca. 3,8 l) Benzin 100 Meilen (160.9 km) unter realen Verkehrsbedingungen fahren kann.</p>
<p>Er startet alleine, berichtet in einem Blog von seinen Fortschritten und Hindernissen und findet darüber 44 Freiwillige in vier Ländern, die zusammen mit ihm innerhalb von drei Monaten einen Prototyp für den Wettbewerb realisieren. Team WIKISPEED hat einen »sensationellen« Entwicklungszyklus von 7 Tagen erreicht, für den die traditionelle Autoindustrie Jahre benötigt. Joe nennt drei Enabler für diese unglaubliche Schnelligkeit: Agile, Lean und Scrum.</p>
<p>Die Entwicklung findet modular in verteilten Teams statt. Jede Arbeit wird paarweise durchgeführt, um das Wissen unmittelbar zu teilen und zeitaufwändige Schulungen zu vermeiden. Alle verwendeten Programme und Werkzeuge, die es vor 10 Jahren noch nicht einmal gab, sind »open source«.</p>
<p>Es wird so wenig Material verwendet wie möglich, Verschwendung wird vermieden. Über die Visualisierung der Prozesse, werden Ineffizienzen unmittelbar aufgedeckt und beseitigt. Über die Anwendung des in der Softwareentwicklung bewährten Projektframework Scrum bei der Entwicklung eines Automobilprototyp konnte eine unglaubliche Schnelligkeit erreicht werden.</p>
<p>Mittlerweile besteht Team WIKISPEED aus 1.000 Mitgliedern in 20 Ländern, baut und verkauft Autos. Jeder stellt seine Arbeit und sein Wissen unentgeltlich zur Verfügung; ein erwirtschafteter Gewinn wird an die Gemeinschaft verteilt.</p>
<p>Joe Justice hat mit seiner Leidenschaft und dem Glauben, dass es möglich wäre, Mobilität wesentlich umweltfreundlicher zu erreichen, Gleichgesinnte angezogen. Die Verwirklichung einer Zusammenarbeit, die auf »Sharing« beruht, die digitalen Möglichkeiten, die die verteilten Teams permanent verbinden und den Austausch sicherstellen, und die Übertragung von Arbeitsweisen und Tools aus der Softwareentwicklung auf eine traditionelle Schwerindustrie sind Elemente dieses rasanten Erfolgs. Allerdings legt ein öffentlicher Ruf nach Unterstützung nahe, dass Team WIKISPEED aktuell an eine Grenze gestoßen ist und neue Impulse aus der Community nötig sein werden, um die Erfolgsgeschichte fortzuschreiben. Umweltbewusstsein, Leidenschaft, Freiwilligkeit, Teilen von Wissen sind auffällige Charakteristiken einer neuen Gründergeneration. Konsequente Anwendung von frei verfügbaren Tools und agiles Arbeiten mit Lean-konzepten und dem SCRUM Projektframework sind die auffälligen Elemente der entsprechenden modernen Organisation. Joe Justice strebt danach, mit diesem erfolgreichen Modell auch große gesellschaftliche Probleme zu lösen, wie die Bekämpfung epidemischer Krankheiten.</p>
<p>Wie können nun aber traditionelle, hierarchische Unternehmen modernisiert werden, die nicht vom Gründer und Unternehmer in die Neue Zeit gesetzt wurden, sondern eine lange Geschichte haben, zu einer anderen Zeit in ganze andere Verhältnisse hineingegründet worden sind.</p>
<p><strong>FAVI</strong>, ein erfolgreicher Auftragsfertiger und Automobilzulieferer, wurde 1957 gegründet. 1980 wird <strong>Jean-Francois Zobrist</strong> zum »directeur général« bestellt und diese Verantwortung für 29 Jahre tragen. Die erfolgreiche Transformation von FAVI hin zu Selbstverantwortung, Ownership und Ganzheitlichkeit, beschreibt Frederic Laloux in seinem inspirierenden Buch: <em>Reeinventing Organizations, A Guide to creating Organizations inspired by the next stage of human consciousness</em>, Brüssel 2014.</p>
<p>Zobrist fand ein Unternehmen mit fünf Hierarchieebenen und vielen Prozessen und Funktionen, Mechanismen vor, die ausschließlich mit der Kontrolle von Mitarbeitern beschäftigt waren. Einige Monate versucht Zobrist sein Führungskader für Veränderungen zu sensibilisieren und erfährt starken Widerstand. Neun Monate nach Übernahme der Geschäftsführung, in denen er jeden Tag in der Fertigung war, mit jedem sprach, viele Fragen stellte, aber auch selbst »freien Herzens« Rede und Antwort stand, vergeblich versucht hatte, seine Führungskräfte mit auf die Modernisierungsreise zu nehmen, tritt er vor die versammelte Belegschaft. Er teilt seine Empfindung mit, dass er die Art und Weise, wie die Menschen in der Fabrik geführt und kontrolliert werden, als unwürdig wahrnimmt und überzeugt sei, dass sie einen anderen Umgang, dass sie Vertrauen verdient hätten. Er verkündet konkrete Änderungen, wie die Abschaffung der Zeiterfassung, Veränderung des Lohnsystems hin zu Festgehältern, Öffnung des Lagers im Vertrauen, dass jeder das entnehmen wird, was er für seine Arbeit braucht, und die Abschaffung der gesonderten Kantine für Führungskräfte.</p>
<p>Er bekennt, selbst nicht zu wissen, wie genau die operative Arbeit in der Zukunft zu gestalten sein wird und lädt jeden ein, daran mitzuwirken: »I suggest that together we learn by doing, with good intentions, common sense, and in good faith.« (Zobrist, La belle histoire de FAVI, S.38, zitiert nach Laloux Frederic, <em>Reeinventing organizations</em>, S.273)</p>
<p>Der Widerstand der Führungskräfte ist heftig. Zobrist macht eindeutig klar, dass es keine Rücknahme der Entscheidungen geben wird, sondern konfrontiert sie mit dem nächsten Transformationsschritt, der Einführung sich selbst führender Teams. Da dies bedeutete, dass es keine Führungspositionen mehr geben wird, gab er den Führungskräften »Sicherheit in der Unsicherheit«: Niemand werde entlassen! Es werde keine Gehaltskürzungen geben!</p>
<p>Jeder war aufgefordert, herumzuschauen und sinnvolle Rollen zu finden oder zu kreieren. Zobrist machte nach der verbindlichen Abschaffung von Führungsrollen und Einführung von Selbstverantwortung keine weiteren Vorgaben, sondern lud die Mitarbeiter ein, sinnvolle Lösungen, eine sinnvolle Struktur ohne Hierarchie und praktikable Arbeitsweisen zu entwickeln.</p>
<p>Zobrist hatte sich als Person in den ersten Monaten viel Vertrauen erworben und alle Maßnahmen, die er einleitete, bildeten diesen Wert in der gesamten Organisation ab. So hat in diesem Falle eine glaubwürdige, initiative Persönlichkeit eine bestehende Organisation erfolgreich transformiert, ein Unternehmen neu beseelt. Gleichwohl darf nicht übersehen werden, dass es sich bei FAVI um ein Unternehmen mit 400 Mitarbeitern an einem einzigen Standort handelt.</p>
<p>Die Beispiele lassen drei erste Erfolgskriterien für die Transformation, für die radikale Erneuerung eines Unternehmens, erkennen.</p>

<li style="padding-bottom: 20px;">Der Erfolg hängt sehr wesentlich von der Persönlichkeit, der Intentionalität und den Werten des Unternehmers oder/und CEO's ab, selbstverständlich auch, wie er dies in sein konkretes Change Leadership übersetzt.</li>
<li style="padding-bottom: 20px;">Das zweite Erfolgskriterium für die erfolgreiche Transformation sind eindeutige, konsistente und »dauerhaft« verlässliche Macht- und Entscheidungsstrukturen.</li>
<li>Aktiv eine nicht hierarchisch gedachte Führungskoalition für die Veränderung zu mobilisieren, ist das dritte Erfolgskriterium, das an den Beispielen sichtbar wird. Eine Führungskoalition also, die nicht auf die »oberen« Führungskräfte zielt, sondern auf die Menschen auf allen Ebenen, aus allen Bereichen. Menschen, die die Dringlichkeit zur Veränderung sehen, die Seele ihres Unternehmens verstehen und Andere damit in Resonanz bringen können.</li>

<p>Es ist eine spannende Frage, ob die traditionellen Großunternehmen diese Bedingungen erfüllen können. Und es bleibt eine aktuelle Frage: Wie können diese Erfolgskriterien für die radikale Modernisierung auch für traditionelle und hierarchische Konzerne mit komplexen Strukturen, geteilten und zeitlich begrenzten Machtfunktionen und einer langen Geschichte aufgegriffen und realisiert werden?</p>
